On December 31, 1600, Queen Elizabeth I signed a charter that created the East India Company. It required a royal decree, an act of Parliament, and months of political maneuvering. The company would eventually command half the world’s trade, employ tens of thousands, and operate its own military.

The word “corporation” comes from the Latin corpus. A body.

Many people acting as one.

On a Tuesday in 2026, a 34-year-old in Austin can establish their corporation of one in 11 minutes on Stripe Atlas.

No charter.

No act of Parliament.

The corporation was never about people.

It was a coordination technology. A legal structure that let groups of humans pool capital, share risk, and act as a single entity. For four hundred years, if you wanted access to the capabilities a corporation provided, you had to join one or build one.

Finance, distribution, legal protection, marketing, operations.

These were the departments you had to staff.

That is what makes the last twenty years of corporate culture discourse so funny, in retrospect. All those demands for work-life balance, for better treatment, for “cultures that value the whole person.” Those were not signs of a healthy employee-employer relationship under stress. They were early symptoms of a workforce that had already mentally quit the premise of employment. Every person who asked their company to treat them like an individual was already thinking like a free agent. They just had not filed the LLC yet.

Now millions of them have.

29.8 million nonemployer businesses exist in the United States.

That is 81.9% of all small businesses in the country.

The SBA recorded 440,000 new business applications per month during the Biden administration, a rate 90% above pre-pandemic averages. In 2025, 5.67 million new business applications were filed. An all-time record.

They collectively generate $1.7 trillion in annual revenue. That is the GDP of Australia. It is 6.8% of total U.S. GDP, produced by businesses with zero employees.

The demographic profile does not match the cliche either:

Women make up 54.4% of solopreneurs. 64% are over 45, led by Gen X and Boomers.
The median solopreneur is not a 26-year-old with a ring light. She is a mid-career professional who looked at the corporate wellness program, the mandatory fun Slack channel, and the seventh reorg in three years, and decided to stop pretending.
20% earn between $100K and $300K annually.
77% are profitable in year one.
The U.S. spent $47 billion on employee wellness programs in 2024. Most employees said it did not help with burnout.

Turns out the cure for corporate misery was not a meditation app. It was an LLC.

The enabling mechanism is what I call the Corporate Stack. It is the business equivalent of a tech stack. Every person building a solo operation is assembling one, whether they use the term or not.

Payments (Stripe). Distribution (Substack, Beehiiv). Automation (Zapier, Make). AI reasoning (Claude, ChatGPT). Design (Canva). Accounting (Wave, QuickBooks). Scheduling (Calendly).

The average company runs 106 SaaS applications.

A solopreneur needs 8 to 12.

Monthly cost: $200 to $600.

In 2005, starting a product business meant hiring an accountant, a designer, a web developer, a marketing team, and a lawyer. In 2015, you could outsource most of those roles but still managed the relationships. In 2026, the functions themselves are software. You do not hire a marketing department.

You configure a distribution stack.

You do not hire a CFO.

You connect Stripe to Wave and read the dashboard.

The Corp Stack replaced the org chart.

The API integration market, the connective tissue between these tools, is projected to grow from $15.6 billion to $78.3 billion by 2032. That is 25.9% compound annual growth. The infrastructure for solo operations is not a niche. It is one of the fastest-growing segments of the technology economy.

There is a precise historical parallel. In 1844, the UK passed the Joint Stock Companies Act, which let ordinary people incorporate through simple registration for the first time. Before that, you needed a Royal Charter or an Act of Parliament. The 1844 Act democratized the corporate form. It took decades to reshape the economy.

We are at that inflection point again, except decades are compressing to years.

Stripe Atlas formations were up 41% in 2025.

Stripe now incorporates one in five new Delaware corporations. 20% of Atlas startups charged their first customer within 30 days of incorporation, up from 8% in 2020. The 2025 cohort is growing 50% faster than the 2024 cohort.

Anthropic CEO Dario Amodei predicted in 2025 that AI would enable the first billion-dollar, one-person company by 2026. The timeline may slip. The direction will not.

Microsoft’s 2025 Work Trend Index introduced the “Frontier Firm”, an organization built around on-demand AI intelligence with human-agent teams. 71% of Frontier Firm leaders said their company was thriving versus 39% globally. 55% of their workers said they could take on more work versus 25% globally.

That is not marginal. That is a different operating model.

Paul Jarvis wrote Company of One in 2019. Back then, staying small was a philosophical choice. A lifestyle decision. In 2026, it is increasingly the default. AI lets one person do what a team of twenty did in 2015. The philosophy caught up with the infrastructure. Or the infrastructure caught up with what people actually wanted all along.

Your Corp Stack is your operating system. The decisions you make about which tools, which platforms, which revenue models, which distribution channels are not administrative details. They are strategic decisions. They are the modern equivalent of corporate strategy, made by individuals, every day, most of whom do not realize that is what they are doing.

The company did not disappear. It miniaturized. The people who see this clearly will build what comes next.

Companies are becoming tech stacks. We are all becoming companies.

Millions of Americans have incorporated. Millions more operate as unregistered businesses. The question is not whether you are a company. The question is whether you are a well-run one.

The Productivity Inversion: AI-first startups now generate $1.5 million to $4 million in annual recurring revenue per employee. The previous SaaS generation averaged $175,000. A solo founder with an AI-augmented stack in 2025 generates more revenue per person than the average 2010s venture-backed startup’s entire team. More people no longer means more output.
Why it matters: The labor theory of company-building is dying. The winners will be the leanest, not the largest.

The Unilever Signal: Unilever CEO Fernando Fernandez announced a shift of 50% of the company’s total media budget to social channels and a 20x increase in creator partnerships. He called his vision “desire at scale.” The largest consumer goods company in the world is disaggregating its marketing function and outsourcing it to individuals who built audiences.
Why it matters: When Unilever restructures around solo creators, this is not a trend. It is a supply chain redesign.

The Creator Economy’s Actual Distribution: The creator economy is reported as a $250 billion industry. Less reported: nearly half of creators earned under $500 in 2025. The top 4% capture the vast majority of revenue. The distribution mirrors software economics. Near-zero marginal cost, winner-take-most outcomes. Creators who diversified across 3+ revenue streams earned $75,000 more on average than those with one.
Why it matters: Creators who think like businesses outperform creators who think like creators. The Corp Stack applies here too.

81.9%

The share of all U.S. small businesses that have zero employees. The “small business” that politicians invoke on campaign trails, the corner store, the neighborhood restaurant, the local contractor with a crew, is the minority of what the data actually calls a small business.

The dominant form of American enterprise is a one-person LLC.

Most people have no idea.

Most policy is written as if this is not true.

The dominant narrative around solopreneurs and creators is liberation.

Escape the corporation.

Become your own boss.

Build on your terms.

The platforms love this story. It is half-true.

Every solopreneur who builds on YouTube works for YouTube’s algorithm.

They just do not get health insurance.

Every creator on Substack pays a 10% revenue haircut plus Stripe processing fees and accepts the risk that the platform changes its terms at any time.

Platform algorithm changes are the number-one barrier to business growth for creators worldwide, ranked above burnout and inconsistent brand deals. When TikTok’s U.S. status was uncertain, sponsored post volume dropped 4.6% in two weeks, then surged 16.8% once the deal closed. Millions of solo businesses held their breath over a geopolitical dispute they had no seat at.

The old boss was a corporation.

The new boss is a platform. The corporation was legally obligated to pay you and offer protections. The platform owes you nothing, and its Terms of Service say so explicitly. 48% of solopreneurs have gone at least a month without income.

Yale Law Journal research from 2025 argues the independence narrative of the gig economy is corporate PR designed to justify contractor classification that moves wealth from workers to platforms.

This newsletter’s thesis is not just that every person is becoming a company. The deeper point is this: Every person is becoming a company operating inside a larger company’s ecosystem.

The winners know it. They treat platforms like rented retail space, useful but not trustworthy, and build accordingly. Diversified revenue streams. Owned audiences. Portable IP. Multi-platform distribution.

The losers treat the platform like a partner. The winners treat it like a landlord.

The Fed meets this week. Rates stay at 3.5% to 3.75%. Inflation above target. Unemployment at 4.3%. Oil spiking. The honest summary for operators: plan for ambiguity, because that is the weather forecast not matter which way you look.
Cool. Here’s the useful part.
In a foggy economy, the operators who pull ahead are not those with better predictions, they’re the individuals who get more done per person, per hour, per dollar.
Fewer handoffs.
Fewer meetings where nothing happens.
Fewer people waiting on other people.
That is the leverage question.
It is the only strategic question that matters right now.
Not “should we use AI?”
How do we redesign our work so every hour produces 10X more than it did six months ago, and produce 100X more one year from now.
The Timing: 5% of enterprise apps had AI agents in 2025. Gartner expects 40% by year-end. That’s an eightfold jump in 12 months. The bottleneck is not technology. The bottleneck is human capacity for change. The bottleneck is our own competitiveness and design to win. It is workflow design. The “boring stuff” ia how you win in today’s markets. I’d argue that’s always been true, but now it looks a little sexier to say.
If you run a small team, you can rewrite how work gets done without a task force. Your lack of organizational hierarchy is your moat.
A distinction of this particular economic revolution is that the competitive opportunities a biasing to small orgs, not large. Big ships moves slowly.

This readse like an IT memo.

It is not.

OpenAI built a platform to deploy and manage fleets of AI agents across business systems. They are calling them “AI coworkers.”

Onboarding. Permissions. Performance reviews.

Not a chatbot. An entire operating department (not just a layer)

Their CRO said it plainly: “What is missing is a way to deploy agents inside the business without rebuilding everything underneath. The technology works. The plumbing does not.”

For Operators: The moat is about process design. Frontier exists because enterprises cannot get agents past the pilot stage. The demo works. Then it breaks the moment it touches a real workflow because nobody redesigned the workflow. Model intelligence is not the constraint. Human, organizational intelligence the limiting variable. Uber and State Farm need six months and a compliance review to change anything. You need a laptop and forty-five minutes. Competitive advantage is going to accrue to smaller firms for the time being. You need to be ready to grab it.

Do this now. Pick one recurring workflow. Three columns: human judgment, repeatable manual steps, automatable steps. Hand one item from column three to an AI tool this week. The point is not to save twenty minutes. It is to prove the workflow can be rewritten.

“High Output Management” by Andy Grove

Thirty years old.

More useful than anything published this quarter about AI and productivity.

Grove ran Intel. Engineer who thought like an economist. One question drives the whole book: What is the output of a manager? Not effort. Not hours. Output. Then he redesigns meetings, decision rights, and information flow around that answer.

Software changes every eighteen months. How you design handoffs, allocate attention, and structure decisions so the right person makes them at the right time, will compound over decades, across infinite software updates.

Grove figured it out in the 1980s. The vocabulary changed somewhat.

The value only grew. You need to know this book backwards and forward.

Catch the moment early. Six out of ten people dislike their work, and Gurley reframes it as an allocation issue, not a motivational conundrum. People optimize for intensity when they should optimize for fit. They confuse effort with leverage.

Anthropic just released the most detailed study ever produced of what AI is actually doing inside companies. The headline everyone is running: “A Great Recession for white-collar workers is absolutely possible.” The headline everyone is missing: 94% theoretical capability in computer and math roles. 33% actual adoption. Only 18% of American businesses report using AI at all.

If your company is still having a “discussion” about the value of AI, if there is a committee, a working group, a quarterly review to assess feasibility or value, the company is the problem. Not the technology.

The tech works.

It has worked for over two years.

Transformation success or failure is a matter of leadership, or not.

“Labor market impacts of AI: A new measure and early evidence” by Maxim Massenkoff and Peter McCrory, published by Anthropic (March 5, 2026)

This is the single most important piece of economic research published in the AI space over the last year.

Most AI labor research is theoretical. Massenkoff and McCrory looked at what people actually use Claude for at work, weighted fully automated uses more heavily than human-assisted ones, and tracked it against 800 occupations. The result is the first real metric distinguishing between what AI could theoretically do and what it is actually doing right now.

The gap is enormous. And it tells you everything you need to know about where the opportunity sits.

Three things operators should take from this report.

First, the adoption gap is your competitive moat.

Computer programmers have 75% task coverage. Business and financial roles sit at 20%. Legal at 15%. If you are running a one-person operation and using AI at even 40% of theoretical capability, you are structurally outperforming most mid-market companies. 82% of American businesses are not using AI at all. Your competition is companies that still have not started.

Second, the hiring freeze is the signal, not the unemployment number.

The report finds no systematic increase in unemployment for highly exposed workers. That is the headline that should make you feel safe. Anthropic found a roughly 14% decline in job-finding rates for workers aged 22 to 25 in AI-exposed occupations. Companies are not firing people. They are not hiring new ones. For solopreneurs and small operators, this is the macro case for “one person plus AI” as an economic structure, not a lifestyle choice. The companies that would have hired three people for the job are trying to figure out how to do it with one.

Third, if your company is debating the value of AI, your company is behind.

Anthropic’s own Economic Index data shows 46% of Claude usage is work-related. The tools are being used, productively, at scale, right now. If the organization you work inside of is still treating this as theoretical, still running pilot programs, still waiting for a board to approve a strategy, that is not caution. That is a failure of leadership with existential downside risk.

The people flooding LinkedIn with AI expertise they do not have should also read this report carefully: 94% theoretical. 33% observed.

Action item: Pick three tasks in your business this week that fall in the “theoretically feasible but you haven’t automated” category. Close the gap. Then pick three more next week.

The methodology is worth understanding if you want to speak about this intelligently rather than just reshare it.

“Unreasonable Hospitality: The Remarkable Power of Giving People More Than They Expect” by Will Guidara — Audible | Spotify | Apple Books

This is a deliberately contrarian pick in a week where the entire internet is talking about what AI can replace.

Guidara ran Eleven Madison Park. Took it to the number one restaurant in the world. Built his philosophy around a single idea: the things that make people feel something cannot be systematized, scaled in the traditional sense, or automated.

The thing that makes clients stay, refer, and pay premium prices is the unreasonable hospitality:

The follow-up that was not required.
The detail nobody asked for.
The moment that proves you are paying attention.

Genuine human generosity is a moat to build around your work, brand and business.

Also worth a listen: “Same as Ever” by Morgan Housel. In a week dominated by what is changing, Housel’s book is about what never changes: human psychology, risk, patience, and the stories we tell ourselves about the future. A good companion piece if you want the long view alongside the urgency.

“Solopreneurs Can Reach $1 Billion In Revenue. New Research Points To AI, Blockchain As Keys” Elaine Pofeldt — Forbes

The single most-shared article in the solopreneur space this year. Pofeldt reports on new research showing that solo founders can now plausibly scale to $1 billion in revenue — using AI, blockchain, and globally distributed teams in categories like automated B2B logistics and algorithmic trading. She names contenders already in the race and dissects which categories of one-person business are most likely to reach this threshold.

This follows her earlier reporting that the number of million-dollar one-person businesses doubled in a single year.

My take: Here’s what this gets right and what it oversimplifies. The structural argument — that AI is compressing the gap between solo operator and scaled enterprise — is real. I saw this compression in reverse when I was running a $75M distribution business. We needed 200+ people to do what certain operators can now approximate with a team of twelve and the right systems. The technology shift is undeniable.

But “plausibly scale to $1 billion” buries an enormous amount of operational reality. The gap between a $500K solo business and a $5M solo business is mostly about systems. The gap between $5M and $50M is about leverage and distribution. The gap between $50M and $1B is about something else entirely, it’s about building infrastructure that operates independently of you, which is the opposite of what makes most solopreneurs great in the first place.

The real insight isn’t that the ceiling has risen. It’s that the floor for a good solo business has risen dramatically. If you’re running a one-person operation at $200K and struggling, the bottleneck isn’t ambition or market opportunity. It’s almost certainly systems and leverage, and both of those have never been cheaper to build.

The first billion-dollar one-person company may already exist. But the more important story is that the first million just got a lot more achievable.

She has spent the better part of a decade documenting the rise of million-dollar one-person businesses with actual research, interviews, and data. While most of the solopreneur space runs on aspiration and anecdote, Pofeldt brings the receipts. Her Forbes coverage is now tracking the frontier where AI enables solo operators to reach previously impossible scale — she’s the one producing the billion-dollar solopreneur research that everyone else is citing.

Why she matters for you: Your feed is probably full of operators and creators sharing what worked for them. That’s useful. But it’s also survivorship bias in a feed format. Pofeldt gives you the base rates, the structural trends, and the data underneath the stories. She’s the person who can tell you whether what you’re building is a real business or a lifestyle hobby with good marketing — and she does it without trying to sell you anything.

Follow the person doing the research, not just the people doing the performing.

One Habit to Add This Week

Circle those that actually changed a decision in the last 30 days.

“What Does It Take to Achieve and Sustain Growth?” — The McKinsey Podcast

Here’s a stat that should bother you: 72% of leaders say they want to run a growth company. Only 22% have actually allocated the resources to support it.

That’s from McKinsey’s latest research. Senior Partners Greg Kelly and Jill Zucker break down the execution gap. Companies treat cost-cutting with surgical discipline. The week in Davos clarified the operating baseline for the next few years: modest but resilient growth, structurally fragmented trade, AI treated as infrastructure rather than experiment, and a labour market being rewritten in real time. The spectacle around Trump, Greenland and NATO made headlines; the more important signals were in the side rooms where CFOs, CHROs and operators compared notes on how to grow into this new regimented era.

The macro message from Davos was not exuberance but durability. The IMF raised its 2026 global growth forecast to around 3.3%, up 0.2 percentage points from October, citing stronger investment in AI and digital infrastructure as a key offset to trade and policy headwinds. The United States was revised up to 2.4% growth, China to 4.5%, with the global figure anchored in the low‑3s

Chief economists convened by the WEF described this as “reassuring resilience”: lower than pre‑GFC norms but stronger than the gloomy consensus entering 2025. The composition of growth matters more than the headline number. A significant share is now coming from capex into AI, cloud and data centres, which supports equipment, construction and energy demand, and from fiscal and industrial policy, particularly around green technologies and semiconductors.

Bloomberg and FT coverage underscored the tension: equity markets have already capitalised years of expected AI productivity gains, while interest rates remain structurally higher due to debt overhangs, re‑shoring and defence spending. Central banks and investors now treat AI investment as both growth engine and potential source of financial instability if returns disappoint.

For operators, the planning baseline is straightforward: assume low‑3s global growth with high regional dispersion, and treat AI capex and energy prices as first‑order macro variables, not background noise.

If the macro picture is resilient, the institutional picture is not. The WEF’s Global Risks Report 2026 ranks geoeconomic confrontation as the top global risk over the next two years, ahead of state-based conflict, extreme weather and misinformation. A large majority of surveyed leaders expect a more fragmented or multipolar global order within a decade.

The Greenland episode provided a vivid illustration. In the run‑up to Davos, the Trump administration threatened EU tariffs amid a dispute over Greenland, briefly reviving fears of a transatlantic trade war. At Davos, Trump announced a “framework” deal with NATO allies on Greenland and dropped the immediate tariff threat, triggering a relief rally in markets such as India’s equity indices. The sequence showed how quickly trade conditions can be weaponised and then reversed.

At the same time, the EU and India used Davos to flag that their long‑negotiated free trade agreement is close to conclusion, with Brussels branding it “the mother of all deals.” The agreement promises lower tariffs and improved access across autos, alcohol, pharma and textiles, while giving both parties a diversification hedge against US–China volatility.

The underlying pattern is a shift from hyper‑globalisation to risk‑routed globalisation:

Trade, investment and supply chains are being rewired around geopolitical fault lines rather than cost alone.
New corridors (EU–India, Gulf–India, intra‑Asian and South–South links) are gaining strategic weight relative to legacy US‑centric flows.

For corporate strategy, this argues for portfolios and operating models optimised for option value rather than pure efficiency. The critical questions for leadership teams this week are concrete: where is revenue or supply chain exposure overly concentrated in a single political node, and which emerging corridors are under‑represented in the three‑to-five‑year plan relative to likely policy support and demand growth?

Resilience in this setting is a precondition for growth.

On January 11, 2026, Fortune reported something extraordinary: U.S. worker productivity surged 4.9% while hiring remained frozen. Companies are growing—revenues climbing, profits expanding, but the headcount that once powered that growth has flatlined. Wells Fargo shed 65,000 employees since 2019 while maintaining operations. Shopify told managers: no new hires unless you can prove AI can’t do the job. IBM’s voluntary attrition hit a 30-year low because workers know the exit doors have narrowed.

This is the defining economic story of 2026, and it has a second act that most people are missing: When corporate growth decouples from headcount growth, the creator economy doesn’t just grow, it becomes structurally necessary.

Fewer entry-level roles mean more people must build their own income engines. Flatter organizations mean companies increasingly “rent” distribution, trust, and expertise from the outside, hiring creators and contractors, not employees. The same AI tools letting Shopify operate with frozen headcount are letting solopreneurs run $500K businesses from their laptops with <$500/month in tool costs.

Two operating systems are emerging:

The corporate OS: productivity leverage without hiring.
The creator OS: owned audiences, productized expertise, micro-teams of AI agents.

And they’re not separate, they’re feeding each other.

I. The Decoupling Is Real—and Accelerating

The macro confirmation came last week. Fortune reported that U.S. labor productivity jumped 4.9% in Q4 2025, while hours worked rose just 0.5%. Translation: companies extracted dramatically more output from existing workers, not by adding people. This follows years of AI investment, process automation, and organizational redesign. Economists frame this as “good news”—growth without wage pressure or inflation risk.

Only 34% plan to expand headcount. Wells Fargo has gone from 275,000 employees in 2019 to 210,000 today—a 24% reduction—while maintaining operations. IBM’s voluntary attrition fell below 2% in the U.S., the lowest rate in 30 years, because people aren’t leaving—they know jobs are scarce.

Shopify’s CFO put it bluntly: “I don’t see us needing to increase headcount in any way. We’ve been at this headcount for over two years.” And in April 2025, Shopify CEO Tobi Lütke sent a memo that’s become the unofficial manifesto of this new era: no new hires unless managers can prove that AI cannot perform the required tasks.

Operating Insight: The corporate ladder didn’t just get harder to climb—it got narrower. Entry-level and mid-tier roles are compressing as AI and process redesign absorb what juniors used to do. If you’re early in your career or considering a pivot, plan for independence. The path up is uncertain; the path out—building your own thing—is increasingly viable.

A Bifurcating Operating Model

The week’s coverage from the Wall Street Journal, Financial Times, The Economist, Harvard Business Review, MIT Technology Review, Wired, Fast Company, and creator-economy trend pieces reveals a single underlying pattern: the future of operating is splitting into two distinct architectures, each with radically different governance, cost structures, and competitive advantages.

Traditional firms are exhausted by perpetual transformation cycles. Creator-led micro-firms are just beginning to scale. Both are converging on the same understanding: adaptive capacity, embedded in operating systems and governance, is the only sustainable moat.

The Transformation Paradox

“Get Off the Transformation Treadmill” (Harvard Business Review, Jan–Feb 2026) landed this week with data that should terrify executives: 95% of large organizations have undergone 2+ major reinventions in the prior two years; 61% have hit four or more transformations.

Serial transformations breed employee burnout, erode investor confidence, and drain resources. McKinsey’s CEO Bob Sternfels, marking the firm’s 100-year milestone in an HBR interview, is shifting McKinsey from pure advisory to outcomes-based partnerships, a signal that consultants no longer believe in advice-giving alone; they now want to share risk with clients.

The implication is stark: perpetual transformation is failing. The escape route is not another big-bang reinvention. It is embedding adaptive capacity directly into the operating model (faster decision-making cycles, clearer governance, continuous sensing) so that organizations can adapt without periodic organizational trauma.

Board Literacy and AI-Agent Governance

While digital board literacy has improved dramatically (24% to 72%), only 26% of boards are equipped to govern next-generation AI systems—revealing a critical new gap

“AI-Savvy Boards Drive Superior Performance” (MIT Sloan Management Review, Winter 2026) reveals a striking finding: only 26% of large firms have boards equipped to understand and govern next-generation AI (AI agents, robotics, specialized tech like fintech and regulatory tech). This gap is a leading indicator of which firms will make smart AI investments and which will squander capital.

Why? Because boards govern the boundary between human and machine decision-making, the delegation of discretion to autonomous systems, and the governance of data-driven strategy. If boards don’t understand these questions, they cannot effectively oversee them.

The data point that matters: 70% of large enterprises now have Chief Data Officers in established, successful roles (up from 50% last year). Only 3% view the CDO role as a failure. This suggests that data and AI governance, properly embedded in the C-suite, is becoming a competitive differentiator.

The artificial intelligence “Super Seven” stocks finished the week deep in the red—Nvidia down 3.6%, Tesla off 6.6%, Oracle, Meta, and Alphabet all tumbling. The tech-led Nasdaq posted its steepest three-week slide since spring, fueling broader concerns about concentration risk.
